Buy or build software: a business decision

How to compare total cost, usefulness for your team and continuity before approving a business software investment.

Compare alternatives against the same problem

The decision should consider which option meets the business need with an investment and responsibilities the company can sustain. First describe who will use the tool, what work they need to do and what difficulties they need to overcome.

An existing tool may suit a common process. Custom development may make sense when business rules create a competitive difference or adapting a platform would leave too many manual steps.

Look beyond the license cost

Consider initial preparation, data migration, training, support and ongoing costs. An inexpensive subscription may require a more costly plan to share information with your other tools. A custom solution also needs maintenance and owners.

Compare scenarios over an agreed time horizon and record the assumptions. Do not turn an early estimate into a promise of a final cost.

Check how your data enters and leaves

Before choosing a tool, ask how you will recover company information if you change providers. Also review who can see it and the costs of sharing it with other teams.

For a custom solution, agree in writing what will be delivered, the ownership terms and what you will need to continue with another provider. Management should understand these commitments before approving the investment.

Test the process that matters most

Prepare a real example: an order with special terms, an approval involving two teams or a product with several pack sizes. Ask each alternative to cover that case from start to finish, including the most likely error.

The demonstration should help you discover differences between the ideal workflow and daily operations. Involve the people who will use the tool.

A combined option is also possible

Not everything has to be bought or built from scratch. You can keep your management system, add a specialized tool and develop only the part that addresses your own need.

This combination requires clear boundaries between systems and an owner for each piece of data. Our approach to technology consulting can help you compare alternatives before committing to a project.
